you were the one who was/were late

Hi guys,
In regard to - "you were the one who was/were late" , I'm not sure if it should be "was" or "were". I have some reasons for choosing both.
And the same with this one "you were the person who was/were late".

If I had to choose, I would say that "was" is correct in both sentences because "one" and "person" refer to the third person singular. But on the other hand, it could be "were" because the subject is "you".

Please can you help me choose the correct one?
